THE CLIENT

A large UK-based legal firm managing an extensive estate of client matter systems, physical document repositories, and digital archives — including significant volumes of will documents and legal contracts. The firm recognized that its document estate contained commercial value that was not being realized: the structured data latent within unstructured legal documents represents material revenue opportunity if it can be extracted and operationalized. The internal capability to evaluate, prototype, or build toward that opportunity did not exist.

THE CHALLENGE

The firm faced a compound capability gap. No internal resource existed with the skills to assess AI document intelligence tooling, build proof-of-concepts, or design a credible technical roadmap. The technology estate was fragmented (a product of multiple legacy systems and M&A activity) which made any analysis or integration work materially more complex. 

Operating teams were fully committed to day-to-day work and could not take on a project of this scope. WHAT WE BUILT

Primero Group placed a specialist team with direct experience in AI document intelligence and legal technology into the client's environment, structured as an on-demand engagement with a defined deliverable: prove the opportunity and produce the roadmap. The team digitized a sample of will documents — integrating third-party data, applying cleansing and quality controls, and building a custom data model that could serve as the foundation for a wider program. 

The output demonstrated a unified client view across the fragmented legacy estate, something the firm had not been able to produce. The modernization roadmap delivered a phased, risk-mitigated path to full program investment, with the commercial case quantified: millions of pounds in projected new probate income, and additional estate execution revenue identifiable from the digitized document asset.
